Where the commercial flow breaks in practice

Marketing can provide many contacts and sales still experience few useful conversations. This happens when a download or form is automatically viewed as purchase intent, when important context is missing, or when a lead ends up in the CRM without a clear owner.

Speed also plays a role, but a shorter response time does not solve an unclear qualification. A quick, generic follow-up can even cost trust. You need both the right priority and relevant context and an appropriate next action.

Start with a shared definition of a relevant lead

A useful definition combines at least target group fit, current needs and a reason for follow-up. Marketing and sales together determine which signals are sufficiently strong, which information is mandatory and which situations are explicitly not sent to sales.

Distinguish between a contact who shows interest, an organization that fits within the target group and a concrete sales opportunity. When these concepts are mixed up, reports become optimistic while the pipeline hardly improves.

  • What behavior or question shows concrete intention?
  • What information is still missing for meaningful follow-up?

Design the transfer as a process, not a notification

An email notification or new CRM task is not a transfer. Determine who will be the owner, within what period action is required, what context must be visible and what happens when the lead is not available or not yet ready.

Use the CRM as a joint process layer. Campaign source, permission, qualification signals, contact moments and next action belong together. Avoid free text where a clear field is needed, but do not make registration so difficult that employees start working outside the system.

Measure the entire commercial flow

Channel measurements alone do not tell you where revenue opportunities disappear. Therefore, track the transition between phases: relevant inflow, qualified leads, time to first appropriate action, accepted transfers, opportunities, lead time and outcome.

Discuss not only conversion rates, but also loss reasons. “Not interested” is rarely enough. Was the target group wrong, the timing wrong, the need insufficiently clear or the follow-up not appropriate? That feedback makes campaigns, content and scoring better.

Illustrative example: a fragmented transfer

A fictitious business service provider generates leads through webinars and forms. The assumption is that sales follows up too late. However, analysis shows that contact details are in different lists and only the download title is forwarded.

The team jointly defines three qualification levels, creates one CRM view with source and context and agrees on an owner per level. Leads without current intention go to targeted nurturing; relevant applications receive concrete follow-up action. The example illustrates that process clarity comes before additional automation.

Action makes sense when marketing and sales report different numbers, leads often have to be re-examined or many contacts remain without an outcome. Map one recent period from start to finish and discuss the biggest losses with both teams.
