Where the sales process breaks down
Marketing may generate many contacts while sales has few useful conversations. This happens when a download or form submission is mistaken for buying intent, important context is missing or a lead enters the CRM without a clear owner.
Speed matters too, but a shorter response time cannot fix unclear qualification. Fast, generic follow-up may even erode trust. You need the right priority, relevant context and a suitable next action.
Start with a shared definition of a relevant lead
A useful definition combines at least target fit, a current need and a reason to follow up. Marketing and sales agree which signals are strong enough, which information is required and which situations should not yet be passed to sales.
Distinguish between a contact showing interest, an organisation that fits the target audience and a concrete sales opportunity. When these are conflated, reports look optimistic while the pipeline barely improves.
- Does the organisation fit the chosen target audience?
- Is the contact relevant to the matter at hand?
- Which behaviour or question indicates concrete intent?
- What information is still needed for meaningful follow-up?
- Which negative signals lower the priority?
Design the handover as a process, not a notification
An email notification or a new CRM task does not amount to a handover. Define who owns the lead, when action is due, what context must be visible and what happens if the contact cannot be reached or is not ready yet.
Use the CRM as a shared process record. Campaign source, consent, qualification signals, interactions and the next action belong together. Avoid free text where a structured field is needed, but do not make data entry so burdensome that staff work outside the system.

Measure the full commercial process
Channel metrics alone do not show where revenue opportunities are lost. Track movement between stages: relevant new contacts, qualified leads, time to the first appropriate action, accepted handovers, opportunities, cycle time and outcomes.
Discuss not only conversion rates but also why opportunities are lost. “Not interested” is rarely enough. Was the target audience wrong, the timing poor, the need unclear or the follow-up unsuitable? This feedback helps improve campaigns, content and scoring.
Illustrative example: a fragmented handover
A fictional B2B service provider generates leads through webinars and forms. The assumption is that sales follows up too late. Analysis instead shows that contact details are spread across different lists and only the title of the downloaded document is passed on.
The team agrees three qualification levels, creates a shared CRM view with source and context, and assigns an owner to each level. Leads without current intent enter targeted nurturing; relevant enquiries receive a specific follow-up action. The example shows that process clarity comes before more automation.
What does this mean for your organisation?
Action is needed when marketing and sales report different numbers, leads often have to be reassessed or many contacts remain without an outcome. Map one recent period from start to finish and discuss the main points of loss with both teams.
Do not automate yet if definitions, consent or ownership are missing. A realistic first step is to analyse the process from target audience to outcome, then agree a few shared process and data definitions.

Frequently asked questions
Is generating more leads not the fastest solution?
Not if existing leads are already being lost through poor qualification or follow-up. More incoming leads would mainly increase the losses and workload.
Who owns the handover?
Marketing and sales design the handover together. At each lead stage, however, one operational owner must be responsible for the next action.
Can we keep the existing CRM?
Often, yes. Start with definitions, data quality and how the process is used. Replacement makes sense only if the system demonstrably cannot support the required process.
Which KPI matters most?
There is no single universal KPI. Choose a small set that covers incoming leads, progression, speed, quality and the eventual commercial outcome.
